Closes #29. Rebased onto main after #36.

  • renames the shared package from gcb-cli to gcb-core: it is the parser/protocol/action catalog, not a CLI entry point
  • adds @changesets/cli and @changesets/changelog-github, with the generated .changeset/README.md
  • all packages start at 0.0.0; the registry placeholders are empty by design
  • adds a pull_request CI gate requiring a changeset; an empty changeset is the explicit no-release form
  • uses changesets/[email protected] to open the version pull request and run changeset publish
  • uses npm trusted publishing (OIDC); no NPM_TOKEN
  • each package's prepack runs clean-pkg-json; the package e2e packs an isolated copy so the workspace manifests stay untouched
  • publishes both gcb-client and gcb-host images for amd64/arm64 to GHCR only; Docker Hub has no code-vaults namespace
  • locks the three package versions with a fixed Changesets group

With no changesets, changeset publish only publishes versions npm does not have yet; the initial changeset keeps the first release on a version PR instead of publishing 0.0.0 immediately.

corepack yarn check: 331 pass.

The shared package is renamed from gcb-cli to gcb-core, and client and host packages now use it. The pull request adds Changesets-based package versioning and release automation, including multi-architecture client and host image publishing to GHCR.

Changes: Package rename and integration

Layer / File(s) Summary
Rename and wire the shared package
packages/core/package.json, packages/client/*, packages/host/*, tsconfig.json, package.json, ROADMAP.md, AGENTS.md, README.md, DEVELOPMENT.md, .agents/notes/proposed/architecture/*
The shared package and its imports change from gcb-cli to gcb-core. Package versions and development export conditions are updated.
Align build, commands, and tests
.github/workflows/ci.yml, scripts/*, test/e2e/packages.test.ts, test/unit/*, package.json, AGENTS.md, README.md, DEVELOPMENT.md, packages/host/src/commands/*
Build and packaging checks target core. Tests and development commands use the updated package paths and Node condition. Package tests pack workspaces from scratch copies, excluding node_modules, and add local binaries to PATH for packing.
Configure package and image releases
.changeset/*, .github/workflows/release.yml, package.json, Dockerfile, README.md, DEVELOPMENT.md, examples/docker-compose.snippet.yml
Changesets configuration and an initial changeset are added. The release workflow creates a release pull request or publishes packages, then builds and pushes multi-architecture client and host images to GHCR after publication.

Explanation

The changes fall into groups that connect to the declared release and package work:

  • Package rename gcb-cli to gcb-core (manifests, imports, tsconfig paths, tests, scripts, Dockerfile, docs, ROADMAP, AGENTS.md, architecture note). The PR description declares this rename. #29 names gcb-cli as a published package. The rename sets the package name that release.yml reads and publishes (packages/core/package.json).
  • gcb-development to development export condition, with matching test and CI invocations. This follows from the rename and is applied consistently. The PR description does not state the motivation. This is a judgment point, not a demonstrated unrelated change.
  • Version reset to 0.0.0, BROKER_VERSION initialized from PACKAGE_VERSION, and compose fixtures using 0.0.0. These follow the stated version reset.
  • prepack with clean-pkg-json and the isolated pack copy in test/e2e/packages.test.ts. These support publication checks.
  • GHCR-only image publishing in release.yml and image-tag documentation. These belong to the release workflow.
  • The ci.yml change is limited to the condition name in Windows refusal checks.

No change was found that is unrelated to versioning, release, or the declared rename. The incremental change since the previous review was not separately inspected for scope; the whole-PR summary and focused ci.yml and release.yml reads cover it.

Full details: Docstring Coverage

Full details: Linked Issues check

Explanation

Directly linked issue #29 is open and active. Its coding requirements are assessed below.

Met:

  • Changesets config (main base, public access, patch updates for internal dependencies): .changeset/config.json sets these values.
  • Baseline changeset: .changeset/initial-release.md marks gcb-core, gcb-client, and gcb-host for release.
  • Release workflow that opens a version PR and publishes to npm: .github/workflows/release.yml uses changesets/action (v2.1.2, pinned by SHA) with version-script and publish-script, and npm trusted publishing (id-token: write).
  • Release PR updates versions and changelogs: @changesets/changelog-github is configured.
  • Workflow documentation: DEVELOPMENT.md describes Changesets, the release workflow, trusted publishing, and GHCR images.

Not met:

  • CI check that a PR touching a published package includes a changeset or explicit skip. Inspection of .github/workflows/ci.yml at the reviewed head (61ad16c) shows jobs linux, macos, windows, and wsl only. None checks for a new file under .changeset/ or a skip marker. release.yml triggers on push to main only and has no pull request check. The PR description also omits this check.
  • Acceptance: a behavior-changing PR gets a changeset in the same PR. This is not enforced, because the CI check is absent.
  • Documentation of the changeset check and skip rule is absent from the documented workflow in DEVELOPMENT.md (per the PR summary).

Acceptance items for release PR content and publish on ordinary merge are supported by the Changesets design. Pending changesets and the initial changeset control publication.

Note: the PR sets package versions to 0.0.0, while #29 describes 0.1.0. The PR description states this choice and it does not conflict with a stated requirement.

Resolution

Add a CI job to .github/workflows/ci.yml that runs on pull_request. For pull requests that change files under packages/core, packages/client, or packages/host, the job must require at least one added .changeset/*.md file. Define an explicit skip marker (for example, a PR label or a commit trailer) and let the job pass when that marker is present. Document the check and the skip rule in DEVELOPMENT.md or README.md.

Link the three packages, start at 0.0.0 with a manual first publish, gate automatic publishing until the version moves, and use changelog-github plus changesets/action.
Use the release job's OIDC token; no NPM_TOKEN secret is read.
Drop the changeset CI gate and manual-publish helper, simplify the config, follow the standard changesets/action workflow, and publish both images on release.
Use the standard version/release scripts and derive the image name from the target.
Use a fixed Changesets group so the single image tag names every package's version.
The package is the shared parser, protocol and action catalog, not a CLI entry point; packages/core and gcb-core describe it.

Reviewed dccd3b1. The rename is complete and the release wiring is close, but the release path has two defects that would make it publish nothing (or the wrong manifest), plus one repo setting that blocks the first version PR.

Verified here: corepack yarn check → 331 pass; corepack yarn install --immutable → lockfile in sync; no packages/cli/gcb-cli references left outside the lockfile-free tree (grep); changesets/[email protected] inputs (commit-message, pr-title, version-script, publish-script) and outputs (published) match its action.yml, and the action itself exports GITHUB_TOKEN to the version/publish scripts, so changelog-github is covered; Yarn 4.18.1 does implement npm trusted publishing (OIDC exchange at /-/npm/v1/oidc/token/exchange/package), so id-token: write + yarn publish is a valid combination.

Blockers

1. .github/workflows/release.yml runs bare yarn, which on ubuntu-latest is Yarn 1.22.22 and refuses to run

corepack is only a shim you have to enable; the runner image ships Yarn 1 (actions/runner-images Ubuntu2404-Readme.md: Yarn 1.22.22), and setup-node does not enable corepack. With "packageManager": "[email protected]" in the root manifest, Yarn 1 exits immediately:

$ node ~/.cache/node/corepack/v1/yarn/1.22.22/bin/yarn.js install --immutable
error This project's package.json defines "packageManager": "[email protected]". However the current
global version of Yarn is 1.22.22. ... Corepack must currently be enabled ...

so Install Dependencies fails before anything is built or published. ci.yml already does corepack enable in every job for exactly this reason; release.yml is the one workflow without it, and it has never run.

Note this cannot be fixed by writing corepack yarn install on the one step: changesets/action spawns version-script/publish-script (yarn run version, yarn release) through the shell, i.e. via PATH, so yarn itself has to be Yarn 4 for the job. One step is enough:

      - name: Enable Corepack
        run: corepack enable

(Earlier "no corepack needed" doesn't hold here — that is true of corepack yarn … as a command, not of a job that hands yarn to a third-party action.)

2. prepublishOnly never runs, so clean-pkg-json does nothing

changeset publish picks its tool from the workspace (getPublishTool: tool.type is yarn here), so it publishes with yarn npm publish. Yarn Berry has no prepublishOnly lifecycle — yarn.js 4.18.1 contains zero occurrences of the string, and packing executes only prepack/postpack (prepareForPack → hasPackScripts("prepack"|"postpack")). What actually gets packed, from this tree with lib built:

$ corepack yarn pack --out core.tgz   # packages/core
$ tar -xzOf core.tgz package/package.json
  "exports": { ".": { "development": "./src/index.ts", "types": "./lib/index.d.ts", "default": "./lib/index.js" } },
  "scripts": { "prepublishOnly": "clean-pkg-json" }

src/ is not in files, so the published manifest points a condition at a file that is not shipped, and it ships a dead prepublishOnly. A consumer installed from that tarball:

default:     OK (60 exports)
--conditions=development: ERR_MODULE_NOT_FOUND .../gcb-core/src/index.ts

That is not hypothetical: Vite's default client conditions are ['module', 'browser', 'development|production'], and development|production resolves to development whenever NODE_ENV is not production — which is what makes the pruning load-bearing now that the condition is the generic development rather than a namespaced gcb-development.

Fix: use the hook clean-pkg-json documents — "prepack": "clean-pkg-json". Verified in a scratch copy: the packed manifest then drops both the development branch and the script, and Yarn re-reads package.json after prepack (prepareForPack calls manifest.loadFile) so the tarball is what you expect. One consequence to decide on knowingly: with prepack, any real npm pack/yarn pack rewrites packages/*/package.json in the working tree (clean-pkg-json only skips the write under npm --dry-run), which includes pack:check (safe, it uses --dry-run) but also the e2e suite's npm pack and the Dockerfile. If that is not acceptable, say so and we can look at the alternative, but shipping the uncleaned manifest is worse.

3. The first version PR cannot be created with the current repository setting

GET /repos/code-vaults/git-credential-broker/actions/permissions/workflow → {"default_workflow_permissions":"read","can_approve_pull_request_reviews":false}. changesets/action's README lists this as a requirement ("in Actions > General, also ensure the Allow GitHub Actions to create and approve pull requests option is enabled"); with it off, the PR creation returns GitHub Actions is not permitted to create or approve pull requests. DEVELOPMENT.md only documents the npm trusted publisher. Either flip the setting or add it next to the trusted publisher as a prerequisite — otherwise the first release run fails at the last step, after changeset version has already produced the changelogs.

Minor

  1. test/unit/commands.test.ts still passes --conditions=gcb-development in four places (1323, 1354, 1388, 1418). They pass only because the condition now matches nothing and the bin falls back to the built lib — i.e. those four tests silently stopped exercising src/, and corepack yarn test:unit on an unbuilt checkout dies with ERR_MODULE_NOT_FOUND: gcb-core/lib/index.js. Rename them; grep shows these are the only leftovers.
  2. .agents/notes/proposed/architecture/2026-10-23-three-package-workspaces.md prints cli/ beside gcb-core in the directory tree.
  3. DEVELOPMENT.md's release list is missing two things a deployer needs: DOCKERHUB_USERNAME/DOCKERHUB_TOKEN (the Log in to Docker Hub step is unconditional, and both logins run before any push, so a repo without them fails the release after npm has already published), and the fact that a PR changing a published package must add a changeset — with none, the release run is a silent no-op. Worth folding rule 7's counterpart into AGENTS.md too, since that is where invariant rules live.
  4. Since this PR adds no changeset, merging it runs publish-script with no changesets pending and publishes the three packages at 0.0.0 right away (the !x && C branch of the action), with the images tagged 0.0.0 and latest. If that is the intended bootstrap, fine — just confirm it, because it is the one publish nobody can undo.

LGTM on the rename itself: gcb-core names what the package is, the development condition, PACKAGE_VERSION in the tests and the pinned-version cleanup are all improvements, and the workflow's tag/login/concurrency structure is right.

Enable Corepack for yarn 4, run clean-pkg-json from prepack, restore manifests in the package e2e test, and document the remaining release prerequisites.

Approved at f22e656. Every blocker is fixed, and I verified the fixes rather than re-reading them:

  • Corepack: Enable Corepack now runs before Install Dependencies, so bare yarn in the job (and yarn run version inside changesets/action) resolves to 4.18.1 instead of the runner's 1.22.22.
  • prepack: all three packages switched, and the packed manifest is now correct — npm pack ./packages/core yields exports without the development branch and no scripts, and a consumer installed from that tarball resolves under --conditions=development instead of ERR_MODULE_NOT_FOUND. Good call on the finally restore in the e2e helper: corepack yarn check leaves packages/*/package.json untouched (only the known exec-bit noise on the two bins, from this checkout's core.fileMode).
  • Release path exercised end to end in a scratch tree: corepack yarn run version with a token bumps all three to 0.0.1 (fixed group), rewrites gcb-core pins, writes the three CHANGELOG.md files with the PR link, consumes the changeset and keeps yarn.lock in sync via --mode=update-lockfile; yarn install --immutable and corepack yarn check are then green (331 pass) at the bumped versions, so the version PR should be mergeable as-is.
  • Docs: both prerequisites are now listed. corepack yarn check on the current head: 331 pass.

Two small follow-ups, no change requested:

  1. The PR description still says clean-pkg-json runs in prepublishOnly "without changing the checkout". It is prepack now, and packing does rewrite the manifest for the duration of the pack — worth aligning the description with what the code does.
  2. DEVELOPMENT.md: "a release run with no changesets publishes nothing" is a little stronger than the truth — with no changesets changeset publish still publishes any workspace version npm does not have yet, which is exactly how 0.0.0 would have gone out before you added the changeset. "(publishes only versions npm does not have yet)" is closer.

Nice cleanup on the note (core/, lib/) and on PACKAGE_VERSION in the tests.

Docker Hub has no code-vaults namespace; use ghcr.io for the release, local tags and idsh examples.

Approved at 30a1599. Code is unchanged from f22e656 (which I verified by running the release path), and this commit is docs + workflow cleanup:

  • no Docker Hub references remain (git grep -i "docker\.io\|dockerhub\|docker hub" is clean), and the matrix/tags step now emits GHCR tags only;
  • release.yml still parses and is coherent: image keeps permissions: { contents: read, packages: write }, logs in with GITHUB_TOKEN, and if: needs.release.outputs.published == 'true'; dropping the second login leaves nothing referencing a missing secret;
  • DEVELOPMENT.md: the changeset wording is now accurate, and the ragged continuation line still renders inside item 1 (checked through the markdown API), so that is cosmetic only — matching the three-space indent of the other continuation lines would keep the source as tidy as the output.

One doc issue the change introduced, in README.md ## Images: the paragraph

Published equivalents are the same names on GHCR:
ghcr.io/code-vaults/gcb-client:dev and ghcr.io/code-vaults/gcb-host:dev.

now repeats the table above verbatim, and it presents :dev as a published tag — that tag is only ever built locally, so docker pull ghcr.io/code-vaults/gcb-host:dev fails. The same applies to "another machine or CI pulls the same tags" just below. What the workflow actually publishes is three tags per image: latest, <version> and sha-<sha>. For example:

The release publishes the same two GHCR repositories with `latest`, `<version>` and `sha-<sha>` tags.

and the :dev names stay what they are: local build tags.

Approved at bc778bb. Both notes are addressed correctly:

  • README.md ## Images now separates the two: the table's :dev tags are stated to be local-only, the release tags are named as latest, <version>, sha-<sha>, the "another machine … pulls the same tags" line is gone in favour of "builds the same Dockerfile and tags", and the idsh --build-arg example points at <version> — which is the tag that actually exists in GHCR.
  • DEVELOPMENT.md: the continuation line is aligned; it renders inside item 1 either way, so this is purely source tidiness.

CI is green on this head (Linux / macOS / Windows / WSL, Socket Security). Code is unchanged from f22e656, which I verified by running the release path: corepack yarn run version with a token bumps all three to 0.0.1 through the fixed group, rewrites the gcb-core pins, writes the three changelogs, consumes the changeset and keeps yarn.lock in sync; yarn install --immutable and corepack yarn check (331 pass) are green at the bumped versions, and the packed manifest drops the development export so installed consumers resolve.

Nothing left from my side.

Use an isolated copy in the package e2e test and stop pinning the empty 0.0.0 placeholder in the compose example.

Approved at 440916b. Packing a copy instead of the workspace is the better fix — it removes the mutate-and-restore dance entirely, and I checked that it does what it claims rather than just that the suite is green:

  • replicated the helper by hand (cp the package, npm pack the copy with node_modules/.bin prepended): the tarball's manifest comes out cleaned (exports without development, no scripts), and packages/core/package.json is untouched afterwards — so prepack really is found through the injected PATH, and yarn check leaves the tree clean apart from this checkout's known core.fileMode noise on the two bins;
  • corepack yarn check: 331 pass;
  • registry check on the placeholder claim: gcb-core / gcb-client / gcb-host all have 0.0.0-stage ("Temporary package placeholder for staged publishing") and an empty 0.0.0 (no exports, bin, dependencies), with latest still on 0.0.0. So the examples sentence is accurate, changeset publish will skip the already-published 0.0.0 and move latest to the real 0.0.1.

Two cosmetic notes, no change requested:

  1. fs.cpSync's filter still excludes dist, which no longer exists — the built output is lib (as the note you just corrected says). Harmless, just dead.
  2. pack() now repeats the execFileSync options that run() already sets, only to add env. An env parameter on run() would keep the one place that decides how a child is spawned.

Drop the dead dist filter and pass the PATH override through run().

Approved at 61ad16c. Both cosmetic notes taken, and the refactor is behaviour-preserving:

  • run() only adds env when one is passed, so every other call keeps inheriting process.env exactly as before; pack() reads through the same helper instead of a second execFileSync with its own options.
  • the dist clause is gone from the cpSync filter, which now only prunes node_modules.

Verified locally: corepack yarn check → 331 pass (typecheck included, so NodeJS.ProcessEnv resolves), and the tree is clean after the run apart from this checkout's core.fileMode noise on the two bins. CI is green on this head (Linux / macOS / Windows / WSL, Socket Security).

Nothing left from my side.

Add the Changesets pull-request gate to CI.

.github/workflows/ci.yml tests pull requests but does not require a Changeset or an explicit skip. .github/workflows/release.yml runs only after a push to main, so it cannot enforce this before merge.

A pull request can therefore change gcb-core, gcb-client, or gcb-host without release metadata. Add a dedicated pull_request job in ci.yml that checks changed published packages and requires either a Changeset or the repository's explicit skip mechanism. Keep the release workflow push-only.

@coderabbitai No CI changeset gate: the maintainer does not want PRs forced to carry changesets. Pending changesets are collected by the release workflow; a release run with none only publishes versions npm does not have yet. This is a deliberate project decision, not an oversight.

@JounQin Understood. The absence of a CI changeset gate is a deliberate project decision. I withdraw the finding and the related request to document a mandatory changeset check and skip rule.

Learning: Within repository "code-vaults/git-credential-broker": When reviewing Changesets or release workflows in this repository, do not flag the absence of a CI gate requiring each PR to include a changeset or an explicit skip. The maintainer deliberately permits PRs without changesets. Apply a mandatory per-PR requirement only if the maintainer explicitly changes this policy.
