Review size: this slice changes 98 code lines in extensions/gentle-ai.ts plus 601 test lines and 13 doc lines. GitHub's Files tab shows the cumulative diff with the chain until it merges; review only commits 5e1c79ff5 and ec90de8dc. size:exception requested from @barbatdev in #1064.

Why it is not split further: the production change is small (98 lines); the size comes from the public-SDK lifecycle tests. They are the only proof that Enter persistence, fork/tree/reload/new serialization and the stale-ctx fix hold on the real runtime, so they ship with the code they pin.

Summary

Part of #1064, slice 3b-i, PR 5c (Enter wiring). Builds on authority from 5b and keeps #1824's live-orchestrator behavior.

  • Enter (case "apply"): re-applied on top of feat(profiles): apply and snapshot the live orchestrator at selection (#1064) #1824. It appends the session record, publishes only the returned state, then calls switchLiveOrchestrator only while that exact snapshot is still current. The notification keeps feat(profiles): apply and snapshot the live orchestrator at selection (#1064) #1824's wording ("Shared defaults were not written: the global routing, pins, and materialized stores are untouched. Set as global default with a.") and adds the persistence result: persisted in this session or not yet persisted.
  • Failures: an append failure or unavailable authority reports a warning and applies no live model or thinking change.
  • Lifecycle hooks: session_start starts the integration; session_before_fork / session_before_tree wait for a pending Enter; session_tree (merged into the existing handler) and session_shutdown revalidate or detach.
  • Stale-ctx fix: /gentle:profiles now closes its panel loop instead of reusing a command ctx made stale by a reload or session replacement that ran while Enter awaited. The draft had this bug; the public-SDK tests caught it.
  • Docs: docs/readme-reference.md Enter row, an outcome table, and the restoration rules (replaces "resuming in another process requires selecting it again").

Test adjustments versus the draft

Test plan

Verified on top of #1991 (60cf7a4ea), commit ec90de8dc:

  • Enter test in tests/gentle-ai.test.ts: RED (no session record persisted) before the wiring, GREEN after.
  • tests/session-profile-*.test.ts: 222 pass, 0 fail, 0 skipped.
  • tests/gentle-ai.test.ts: 119 pass, 0 fail.
  • tests/gentle-agents*.test.ts: pass; registered reasoning and revocation use live SDK host… failed once under a combined run and passes in isolation. The same flake appears on the parent branch.
  • node scripts/check-types.mjs: 186 recorded diagnostics, no regressions.
  • Native review (RDD): not run on this slice.

Walkthrough

The change adds session-profile records and disk corroboration, then connects persistence outcomes to profile selection, routing authority, and session lifecycle handling. It also adds tests and documentation for record validation, append failures, fork transitions, and restoration.

Changes: Session Profile Persistence

Layer / File(s) Summary
Profile record format and replay
lib/session-profile-persistence.ts, lib/model-routing-authority.ts, tests/session-profile-persistence.test.ts, docs/session-profile-format.md
The v1 codec validates bind and clear payloads, normalizes routes, and selects the newest applicable family entry during replay. Tests and documentation cover these formats and rules.
Active-branch disk corroboration
lib/session-profile-disk-reader.ts, tests/session-profile-disk-reader*.test.ts, docs/session-profile-format.md
The disk reader checks the selected active-branch record against its JSONL record. It reports absent, semantic profile results, or indeterminate outcomes when the source or record cannot be corroborated.
Append outcomes and authority
lib/session-profile-append-controller.ts, tests/session-profile-append-controller*.test.ts
The append controller tracks branch changes and reports persisted, not-persisted, append-failed-preserved, or indeterminate outcomes. Tests cover preflush selections, failed appends, and changed or unreadable history.
Fork evidence and lifecycle integration
lib/session-profile-append-controller.ts, lib/session-profile-integration.ts, tests/session-profile-append-controller-fork.test.ts, tests/session-profile-integration.test.ts
Fork preparations and handoffs validate copied branch history and transfer failure evidence. The integration serializes pending selections and manages attachments across session lifecycle events.
Profile selection and routing authority
extensions/gentle-ai.ts, extensions/gentle-agents.ts, lib/session-profile-authority.ts, tests/session-profile-extension.test.ts, tests/session-profile-authority.test.ts, tests/gentle-ai.test.ts, tests/gentle-agents.test.ts, docs/readme-reference.md
Profile selection publishes session outcomes and changes the live orchestrator only while the selected binding remains current. Agent request paths require available session-profile authority, and lifecycle hooks coordinate pending selection with transitions.

Profile persistence is largely sound, with two edge cases. A profile selection reported as failed could later take effect silently. A reload during a pending selection could also surface an error instead of closing the panel cleanly. Both are small fixes and are worth addressing before or shortly after merge.

Validated this slice end to end, including the parts tests cannot fully prove. The wiring is small and honest: Enter persists through the append controller, publishes only the returned state, and wraps the live orchestrator switch in an exact-snapshot re-check, so a reload or session replacement mid-apply can never move a session it no longer owns. The stale-ctx fix closing the panel loop instead of touching a dead command context is the right shape, and the failure paths correctly preserve the last disk-corroborated state before warning.

Local validation: full suite 7695 pass / 0 fail (the 222 session-profile tests and the new extension tests included), provider contract, runtime harness and typecheck clean, CI 9/9.

Dogfooded live on a real session: Enter persisted an append-only bind record per selection (we exercised four: nan, claude, openai, nan — each one its own session-profile/v1 record with the full modelProfiles snapshot), a reload restored the binding from disk (status line shows the session profile as active after restart), and a real subagent launch completed normally under the restored binding. One scope note for future readers: the disk clear record exists in the persistence layer but has no panel action yet — that is exactly #1993's follow-up, as the PR states.

Merging and moving to #1993.
