Subagent launches are gated on session profile authority. Saved sessions with no profile entries stay launchable even when the session file is corrupt, and a stale binding from another branch is dropped. No concrete merge-blocking risk remains in this slice.

branch before reading and validating the session file: when no current profile
outcome exists and noProfile(manager) is true, verify the session identity is

🚀 Performance & Scalability | 🔵 Trivial | 🏗️ Heavy lift
Avoid four or more full synchronous session-file parses on each launch.
Each requireSessionProfileAuthority call runs readSessionProfileDisk. That function serializes the branch twice, runs readFileSync on the whole JSONL file, and calls JSON.parse on every line. One subagent_run calls it at line 2044 and again at lines 1546, 1563, 1607 and 1632. One subagent_continue makes the same number of calls through lines 2130 and 1546-1632. Large sessions are often several MB, so the event loop blocks repeatedly on the tool path.
The rechecks at lines 1563, 1607 and 1632 discard their result. Only availability matters, because routing uses sessionBinding from line 1546. Do the full read once at admission. For the rechecks, compare a cheap identity snapshot instead: session ID, file, file size or mtime, and the branch tail ID. Run the full read again only when that snapshot changes.

Partly addressed in 28af302. The recheck before queueing ran back to back with the previous one, with no await between them, so I removed it. I kept the remaining rechecks: each one follows an await, where the session can change. Replacing them with an identity snapshot would be a separate optimization, and I'd rather not widen this slice for it.
There was a problem hiding this comment.
@noxsystems Thanks for the clarification. Removing the back-to-back check addresses the redundant read. Keeping authority checks across await boundaries is reasonable because the session can change.
The snapshot optimization can remain outside this slice. Would you like a follow-up issue for it?

Learning: In extensions/gentle-agents.ts, retain session-profile authority rechecks across await boundaries in buildRequest because the session can change during asynchronous work. Do not recommend removing these checks solely to reduce repeated disk reads; any optimization must preserve authority validation across those boundaries.

📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win
Inject a real fault for the mismatch cases.
Both parameterized loops list "mismatch", but neither loop body handles that value. For fault === "mismatch", f.text keeps the valid disk content. Each mismatch case therefore repeats the normal path: an unsaved append makes the reader return selected-record-missing. The test titles claim coverage for an established mismatched disk record, but these cases do not test that.
Write a disk record whose ID matches the selected record but whose content differs. Alternatively, remove "mismatch" from both lists.
♻️ Proposed fix
if (fault === "wrong-session")
f.text = JSON.stringify({ type: "session", id: "wrong" });
+ if (fault === "mismatch") {
+ const lines = f.text!.split("\n");
+ const row = JSON.parse(lines.at(-1)!);
+ row.data.name = "mismatched";
+ lines[lines.length - 1] = JSON.stringify(row);
+ f.text = lines.join("\n");
+ }Apply the same block in both loops (Lines 191-195 and Lines 213-217).

Reviewed the authority bridge and the launch guards, and this is the slice where the chain starts to bite, in the right way. The profile-less branch decided before any disk read is a good call, since unrelated session-file damage should never block a session that never had a profile, and the revalidation of session identity after each read closes the mutated-manager window. On the gentle-agents side, the six guard sites cover authorization, writer preparation, routing and queueing with the exact fail-closed message we agreed for 3b-i, and the test fakes gaining Full local validation passes: 7671 unit tests with zero fails, provider contract, runtime harness and typecheck all clean, CI green. We also dogfooded this one on a live session: a reload picked up the lifecycle attach cleanly, a real subagent launch went through all six guard sites unchanged, and the fail-closed cycle ran end to end against a real session file (corroborated binding, unreadable disk blocking with the exact contract message, and full recovery once the disk corroborates again). Merging and moving to #1992. |
…hority (Gentleman-Programming#2623) Binding a profile with u in /gentle:profiles was dropped by the first subagent launch when the session file already existed: the action bound the in-memory map only, so noProfile found no session profile record and the Gentleman-Programming#1991 authority check cleared the binding. The regression test drives the panel action against a real persisted session under the profile integration and asserts the binding survives requireSessionProfileAuthority.
Summary
Part of #1064, slice 3b-i, PR 5b (authority publication and launch gating). Builds on the lifecycle integration from #1990.
readSessionProfileAuthority: load-order independent read. Without an owner, disk is read-only authority; with one, each request revalidates its negative evidence. An ordinary empty/preflush branch with no profile record keeps legacy routing.publishSessionProfileOutcome: publishes only the returned detached snapshot. Terminal invalid/future records never expose a fallback.requireSessionProfileAuthority:subagent_run,subagent_continueand each launch stage (authorization, writer preparation, routing resolution, queueing) fail closed with "Session profile authority unavailable; affected launches are blocked…" when authority is unavailable.gentle-agentssession-manager fakes now exposegetSessionFile, as real session managers do. Without it the disk reader reportsunserializable-sourceand the guard correctly blocks. The guard was not loosened.Issue
