Closes #28

Resulting behavior

A project manifest can install a skill it develops in-repo:

[[direct]]
name = "team-tool"
source = "./skills/team-tool"
  • ./ and ../ paths resolve against the directory containing sjskills.toml, not the cwd. Absolute /path and C:/path work too. Paths must use forward slashes. Absolute paths and paths that escape the project produce a machine-specific-source warning.
  • plan and apply copy the tree into .agents/skills and .claude/skills using the existing staged-snapshot pipeline. Skills CLI isn't invoked, and Bun isn't needed when all selected skills are local. Provenance records local:<normalized path> plus the tree hash.
  • Editing the source produces update / verified-update on the next plan, not local-modification.
  • A missing source, missing SKILL.md, name mismatch, symlinks, a source inside a generated root, or a project-root source makes plan/apply fail as invalid input (exit 65, invalid_source). The message names the source and the fix.
  • Status never caches local hashes; every check hashes them again.
  • The registry and fixed global baseline stay remote-only. Global provenance rejects local: identities.

Answers to the issue's design questions

  • Scope: project manifests only.
  • Portability: paths outside the project and absolute paths are allowed but warn.
  • Placement: copy, plus re-sync.
  • Boundaries: sources inside .agents/skills, .claude/skills or .sjskills are rejected after resolving symlinks. So are trees containing those roots, project roots, and parent-only paths. Symlinks inside the source are rejected, matching the copy-only placement contract.
  • Provenance: keyed on the normalized manifest path plus the tree hash.

Validation

  • go vet ./... is clean.
  • go test ./...: internal/sjskills passes. In cmd/sjskills, TestDefaultStatusNestedAndUnsafeConfiguration fails on the Windows dev host because creating a symlink needs a privilege; it also fails on unmodified main there, and Linux CI covers it.
  • New CLI test TestExternalLocalDirectSourceLifecycle covers plan → apply → plan (exact), edit → update → apply → exact, and delete → invalid. It runs from a nested directory.
  • New unit tests cover:
    • spelling and identity round-trips
    • manifest and registry validation
    • resolution against the project root
    • local-only materialization with no subprocess
    • mixed local + remote materialization, where local skills never reach Skills CLI
    • invalid-source blocks
    • symlink rejection (skipped on Windows when symlinks are unavailable)
    • status hashing local sources on every check and reporting edits as updates
  • Manual run of the built binary on Windows: install → update on edit → invalid on name mismatch and on deletion.
  • scripts/validate-skills and the Node tests pass.
  • An independent review found nothing blocking. Its medium findings (unavailable vs. invalid result; symlink-resolved boundary checks) and most low findings are fixed in this PR.

Notes

  • ResolveProject now takes the project root as an argument.
  • Older sjskills binaries reject a state.json containing local: identities. Users need the next CLI release before they can use local sources; this PR doesn't cut that release.
  • Not verified on macOS here. Linux CI runs the same tests.

🤖 Generated with Claude Code

A project that develops its own skill in-repo can now declare it with
`source = "./skills/<name>"` (or `../`, `/abs`, `C:/abs`). Relative paths
resolve against the directory containing sjskills.toml, not the process
working directory, so plan/apply behave the same from any subdirectory.

Design:
- Resolution records the absolute LocalPath on the desired skill while
Source keeps the committed spelling. Provenance uses
`local:<normalized manifest path>` plus the tree hash, so recloning or
moving the project keeps ownership and editing the source yields an
ordinary verified update rather than local-modification.
- The materializer copies the local tree into the same staging layout a
Skills CLI fetch produces, after any remote fetch, and only preflights
bunx when a remote source is selected. Placement, quarantine, rollback,
and restore therefore need no separate path. The staged copy must hash
equal to the inspected source, so mid-copy edits are reported, not adopted.
- Local sources must be real directories holding only regular files and
directories, with a SKILL.md whose frontmatter name matches the entry.
Sources inside generated .agents/skills, .claude/skills, or .sjskills
directories, project roots, and parent-only paths are rejected. Paths are
forward-slash only; `~`, backslashes, access, and full_depth are rejected.
Absolute or project-escaping paths work but warn as machine-specific.
- A missing or invalid source fails plan/apply as invalid input (exit 65)
with an actionable message instead of looking like an outage.
- Status never caches local hashes: the cache key and refresh cover only
remote skills and local sources are hashed on every check.
- The registry and fixed global baseline stay remote-only, and global
provenance never trusts a `local:` identity.

ResolveProject now takes the project root explicitly. Provenance with
`local:` identities requires a build with this change.

P2 Badge Compare the canonical source against the project root

When a local path reaches a parent of the project through a symlinked ancestor (for example, /alias/container with /alias -> /real and the project at /real/container/project), resolveLocalSourcePath compares only the unresolved spelling, and this canonicalized path is never compared with the project root. The forbidden parent source is therefore accepted and can copy the project itself into the generated skill tree; after the first apply, later plans can also fail because that source now contains the generated roots. Preserve the project root for inspection and perform the containment check on this canonical path.

Fixed in 49ccf61. The tree walk over the symlink-resolved source now rejects any sjskills.toml. A source that reaches the project (or any project) through a symlinked ancestor is therefore refused, with no lexical root comparison needed. Covered by TestLocalSourceRejectsParentOnlyAndProjectRoots.

P2 Badge Validate local sources before fetching remote skills

For a mixed manifest with a missing or malformed local source, any Bun preflight or remote fetch failure returns from the earlier remote loop, so this local loop never runs and the CLI reports unavailable instead of the intended invalid_source. This makes a deterministic manifest error depend on network/tool availability and hides the actionable diagnostic; pre-inspect all local sources before remote materialization while still staging their copies afterward.

Fixed in 49ccf61. Materialize inspects every local source before Bun preflight or any remote fetch, so a broken entry always reports invalid_source. Staging copies still happen after the remote fetches. Covered by TestMaterializeReportsBrokenLocalSourceBeforeRemoteTooling, which uses a failing runner and asserts no process was started.

P2 Badge Strip YAML comments before unquoting the skill name

A valid frontmatter line such as name: "team-tool" # maintained locally is rejected: because the final character is not a quote, the code takes the comment branch and returns "team-tool" with its quotes still attached, which then produces a false name-mismatch error. Remove the comment before handling quotes, or parse the frontmatter as YAML, so supported scalar formatting does not make local skills uninstallable.

P2 Badge Treat concurrent source edits as retryable

When a local source is edited during copying, the staged/source hash mismatch is returned as LocalSourceError, and application.prepare maps every such error to invalid_source with exit 65 even though this message explicitly says to retry. This is a transient consistency race rather than malformed configuration, so return a non-configuration error for this case and let the CLI report it as unavailable or conflict instead of telling automation that the manifest is invalid.

Fixed in 49ccf61. Copy failures and the staged/source hash mismatch are now ordinary materialization errors, so the CLI reports them as unavailable (retryable). LocalSourceError / invalid_source is now used only for configuration problems found during inspection.

P2 Badge Bypass the upstream cache for local-only status

For a project containing only local direct sources, cachedDesired is empty, but Check still requires a readable cache entry or successful acquisition of the shared empty-selection cache lock before it reaches withLocalStatusExpected. On a cold cache, an unwritable cache directory, or two concurrent local-only status checks, the lock/cache failure returns an unavailable advisory without hashing or inspecting any local source, even though no upstream evidence is needed. Handle the empty cached selection directly so live local status does not depend on upstream cache infrastructure.

Fixed in 49ccf61. When the selection has no remote Skills CLI skills, Check skips the cache read, lock, and refresh, and classifies using only live local hashes. Covered by TestLocalOnlyStatusDoesNotDependOnUpstreamCache, which points the cache root at a file and fails on any refresh.

📝 Summary

Summary by CodeRabbit

  • New Features

    • Project skill declarations can now reference local skill directories. Applying a plan copies the current contents, and later edits can be detected as updates.
    • Plans and applies using only local sources work without network access, Bun, or Git.
    • Absolute paths and paths outside the project are supported, with a warning that they may be machine-specific.
  • Bug Fixes

    • Missing or invalid local sources are reported as invalid input without changing the existing installation.
  • Documentation

    • Updated guidance for configuring and using local skill sources.

Walkthrough

Project direct skill entries can now use local directories. The resolver anchors relative paths at the project root. Materialization validates and copies local trees, and status checks hash them on each check.

Explanation

The PR implements the main #28 requirements: it resolves local sources from the manifest directory, stages them with local provenance and tree hashes, detects source edits and invalid sources, and documents local-source use. The PR reports Windows manual checks and Linux test coverage, but macOS is unverified. The inspected GitHub checks workflow does not run the Go tests, so it does not establish the reported cross-platform test coverage. The acceptance criterion for exact plan/apply/plan behavior on Windows, macOS, and Linux is therefore not fully established.

- Inspect, hash, and copy a local source through the one symlink-resolved
path, so a swapped ancestor symlink cannot make staging read a different
tree than validation saw. The tree walk now rejects any sjskills.toml,
which also catches sources that contain the project root through a
symlinked ancestor without needing the root at materialization time.
- Inspect every local source before Bun preflight or remote fetches, so a
broken manifest entry reports invalid_source instead of an unrelated
  tooling or network outage.
- Report edits racing the staging copy as retryable materialization errors
  (unavailable) rather than invalid configuration.
- Parse quoted SKILL.md names followed by a YAML comment.
- Serve local-only status without touching the upstream cache or its lock.

Review follow-up pushed in 49ccf61. It addresses all five Codex findings and the CodeRabbit finding; each inline thread has its own reply.

Validation:

  • go vet ./... is clean.
  • go test ./...: internal/sjskills passes. In cmd/sjskills the only failure is TestDefaultStatusNestedAndUnsafeConfiguration. It fails on the Windows dev host because creating a symlink needs a privilege, also fails on unmodified main there, and passes in Linux CI.
  • New regression tests cover canonical-path staging, project manifests inside a source, local inspection before remote tooling, quoted names followed by a comment, and local-only status with an unusable cache.

Advance the minor version for PR #29: project manifests can declare
[[direct]] skills from local paths, copied and tracked under `local:`
provenance identities. Older binaries reject such provenance, so projects
using local sources need this release. Publish only artifacts that pass
the tagged native matrix.
