feat(session-flow): workflow probes git for missing files instead of asking before investigating #12594
The confirm-gate audit in #7005 classed this gate reversible-local with the proposal probe-first
(record row 139, pinned commit a2efc66). The owner approved that class on 2026-11-02 (decision). probe-first means: run the read-only probe that answers the question instead of asking it.
plugins/session-flow/skills/workflow/context/steps.md:34-35: "When files referenced in git status or
history don't exist on disk, ask before investigating. They may be intentionally deleted".
Change
When a referenced file is missing on disk, run git status and git log for that path (read-only)
to tell whether it was deleted on purpose. Skip an intentional delete and say so; investigate an
unexplained one. Ask only when the probe does not settle which it is.
Done when
The step runs the git probe before any question.
A question remains only for the case the probe cannot settle.
The wording matches the explore skill's slice for the same gate (record row 28), so the two skills give one rule.
Proposed work class: work-class: scoped
Basis: automated intake triage; the lanes App applied this class.
Size: Small
Complexity: Low
Uncertainty: Known
Flags: none
Blocked by: none
Understood: in the session-flow workflow skill's steps.md, change the rule "ask before investigating" for files that are missing on disk. The step should first run a read-only git status and git log probe for that path. If the probe shows an intentional delete, skip it and say so. If the delete is unexplained, investigate. Ask only when the probe can't settle which it is. The wording should match the explore skill's slice for the same gate (record row 28). The intent and done-when are exact and the owner approved the gate class in #7005, so nothing is missing. I found no duplicate among the open issues.
The lanes App's pull request #12630 for this issue was closed without merging. work-unblock removed status: ready and agent-ready, so the hourly triage sweep sends it back to intake triage, which decides what work is left and admits it again.
