Implements the core live-reload roadmap item.

  • Watches the configuration directory with fs.watch; if the native watcher is unavailable it falls back to polling every 5 seconds. SIGHUP forces a reload.
  • Parses/validates a complete snapshot before swapping it; a failure keeps the last good config, logs and audits config reload failed.
  • Swaps config and providers atomically; in-flight requests keep the snapshot they started with. socketPath, socketMode and auditPath require a restart.
  • Compose now mounts the configuration directory, so a host-side atomic replacement is visible. The sidecar config moved to /etc/git-cred-broker/config/broker.config.yml; the key and refresh token remain outside that mount. Existing compose files that pass the old path still work.
  • README/ROADMAP updated; gcb doctor digest reporting and reload of groups/actions remain future work because those config features do not exist yet.

corepack yarn check: 415 pass.

Summary by CodeRabbit

  • New Features
    • Valid configuration changes apply without restarting. The daemon watches for updates, checks every five seconds as a fallback, and can be prompted to reload with SIGHUP.
    • Changes to hosts, keys, and providers apply to new requests; in-progress requests continue using the configuration they started with.
  • Bug Fixes
    • Invalid configuration changes preserve the last working configuration. Container deployments can detect updates when the configuration directory is mounted, including when the selected configuration path is a symlink.
  • Limitations
    • Changes to the socket path, socket mode, or audit path still require a restart. Reloads do not revoke already-issued Git tokens.

Walkthrough

The daemon now watches configuration files and reloads supported settings and providers. Requests use the configuration and provider state captured at request start. Failed reloads retain the active configuration. Changes to socketPath, socketMode, or auditPath require a restart.

Changes: Live Configuration Reload

Layer / File(s) Summary
Fingerprint and watch configuration
packages/host/src/reload.ts, packages/host/src/config.ts, test/unit/reload.test.ts
ConfigWatcher uses SHA-256 fingerprints, directory watching, and polling. It debounces watch events and reports reload errors. Configuration text can be read and parsed separately. Unit tests cover changed and unchanged files, forced checks, failures, watcher events, polling, and missing files.
Replace broker state between requests
packages/host/src/broker.ts, test/unit/broker-lifecycle.test.ts, test/unit/broker.test.ts
The broker can replace its configuration and providers. Each request uses the configuration and providers captured at its start. Tests verify that later requests see the replacement and update the request-handler harness for shared state.
Wire reload into daemon runtime
packages/host/src/daemon.ts, test/unit/daemon-reload.test.ts, README.md, ROADMAP.md, .changeset/live-reload.md
The daemon loads and validates configuration and providers, rejects changes to restart-only settings, handles SIGHUP, and stops the watcher during shutdown. Tests cover successful reloads, invalid configuration, and rejected socket changes. Documentation and the changeset describe reload behavior and current limitations.
Mount selected configuration for the sidecar
packages/host/src/commands/compose.ts, packages/host/src/config.ts, docker-compose.example.yml, DEVELOPMENT.md, README.md, test/unit/commands.test.ts
Compose resolves selected configuration paths, mounts the containing directory read-only, and passes a quoted configuration filename to the daemon. Tests cover directory mounts, symlinks, and quoting. Deployment examples use the directory-mounted configuration path.

Explanation

The title "feat: reload the broker configuration without restart" matches the main change. The changeset adds live configuration reload through a directory watch, a 5-second poll, and SIGHUP, with failed reloads keeping the last good snapshot. The title is specific and short, and it uses no vague terms. Some supporting changes, such as Compose mount layout and the sidecar config path move, are not named, which is expected for a title.

Review — feat: reload the broker configuration without restart

Read at d0a75f4 (two commits, 10 files). I ran the suite with the proxy variables unset (corepack yarn check: 405 pass), then ran the daemon for real on a scratch deployment and drove it over the socket. The core of the feature is right:

  • an atomic rename (write .tmp + mv) and an in-place rewrite both reload exactly once (control probe: one reload per real content change, none for an identical rewrite);
  • an invalid file keeps serving the last good snapshot and logs config reload failed;
  • a socketPath change is refused and the previous allowlist keeps working;
  • SIGHUP re-applies a fixed file;
  • the audit log gets {"event":"config","decision":"reload"|"reload-failed"};
  • handleRequest copies {config, providers} once at the top, so an in-flight request cannot see half a swap.

Two things are not ready, plus a small crash.

1. compose no longer mounts the config the operator selected

compose.ts:157 now mounts path.dirname(configPath), but the daemon is still started with the constant --config ${SIDECAR.configPath} (lines 69, 99, 100). A custom name therefore gets mounted and then not read:

$ gcb compose --config /tmp/solo/prod.yml --socket-dir …      # dir contains only prod.yml
        exec npx --yes --package '[email protected]' gcb daemon --config /etc/git-cred-broker/broker.config.yml
      - /tmp/solo:/etc/git-cred-broker:ro

$ docker run -v /tmp/solo:/etc/git-cred-broker:ro … gcb daemon --config /etc/git-cred-broker/broker.config.yml
gcb daemon: cannot read config /etc/git-cred-broker/broker.config.yml: ENOENT …

Before this PR the file itself was mounted at that path, so --config/GIT_BROKER_CONFIG worked. The quieter version is worse: with a leftover broker.config.yml beside the selected file, the sidecar comes up on the wrong allowlist — I ran that shape and it served stale/leftover instead of the selected selected/file.

The mount has to be the directory (an atomic replace must be visible), so the container path should carry the host base name:

const containerConfigPath = `${path.posix.dirname(SIDECAR.configPath)}/${path.basename(configPath)}`;

used in the command, in the --image comment on line 69, and in the start line for --code. test/unit/commands.test.ts "mounts an explicitly selected config file" was relaxed to assert only the mount; asserting the generated --config as well is what would have caught this.

2. The watch is now the only trigger, and it does drop changes

reload.ts still says, in its header, that "inotify is not dependable on the shares this broker runs from (SMB/NFS/9p and single-file bind mounts), so the timer is the normal trigger and fs.watch only makes it faster where it works" — which is the opposite of what d0a75f4 made the code do, and of what README.md/ROADMAP.md now say. The code is not wrong that fs.watch usually works; it is wrong that its failure is always loud. #startPolling() only runs when fs.watch throws or emits error. A watch that registers and then silently misses events leaves the daemon serving a stale allowlist until the next edit or a SIGHUP.

That is not hypothetical for the shape this PR's own compose change produces. Measured here (Docker Desktop on macOS, node:24-slim, host directory bind-mounted, file created on the host): three atomic renames and three in-place writes produced five events for six changes, and two consecutive changes produced none at all — the reload only happened when the next event arrived. In node:24-slim with plain inotify I also confirmed the startup side of the same hole: a change made before fs.watch exists yields zero events, and runDaemon starts the watcher only after loading the key, building providers and binding the socket.

The cheap fix is the pre-d0a75f4 behaviour: keep the 5-second interval running and let the watch only shorten the latency. A small YAML file is in the page cache, so the poll is a read and a sha256 every five seconds; it is the only trigger that reports "nothing happened" when nothing happened, and it makes the header comment true again. If the poll really is meant to go, then the header comment and the roadmap item ("fall back to polling … when fs.watch is unavailable") need to state the measured assumption that events are reliable here, and per AGENTS.md a reversed decision wants a note rather than a silent rewrite.

3. initialDigest is not the digest of what was loaded (and crashes on EACCES)

daemon.ts:102 runs outside the try that produces the friendly message, and it hashes the file before loadConfig() reads it a second time. Two consequences:

  • an unreadable config now dies with a raw stack trace: Error: EACCES: permission denied, open '/tmp/perm/broker.config.yml' at fingerprintConfig (reload.js:19:19), where main prints gcb daemon: cannot read config …: EACCES … and returns 1;
  • #last is seeded with the bytes read before the load, so a replacement in that window makes the recorded digest a description of something that was never served — with no poll, nothing re-reads it.

check() has the same double read (fingerprintConfig() then reload() → loadConfig()). One read per check would remove both: read the text, hash it, and hand the text to reload (a text-taking parse next to loadConfig). ConfigWatcherOptions.initialDigest then disappears, along with the initialDigest === undefined spread at daemon.ts:148.

4. Tests: the two halves that decide the feature are uncovered

test/unit/reload.test.ts only calls check() directly — start(), the debounce, the directory watch and the polling fallback are never exercised, and nothing in the suite drives runDaemon through a reload. Mutation-checked, both:

  • replacing the whole body of start() with return this; → 394/394 still pass;
  • deleting the socketPath cannot change without restarting the broker guard → 394/394 still pass.

A test that starts a watcher over a temp directory with a short interval and asserts a reload after a write (plus one for the poll fallback) would cover the first; a daemon-level test for accept / reject / restart-only field / audit records would cover the second.

Nits (no need to block on these)

  • createRequestHandler now takes config, providers and an optional state, and options.state ?? {…} silently prefers one; only startBroker and one test call it, so making state the only input would remove a way for the two to disagree.
  • Mounting the directory widens what the sidecar can read from one file to everything in it. For the documented layout that is app.pem, user.refresh and log/, which are mounted anyway, but nothing stops --config ~/x.yml from handing a home directory to the sidecar read-only. One sentence in the generated comment (or a guard that the config sits in the deployment directory) would say so.

CI: Linux, macOS and Windows-refusal green; WSL still pending when I looked.

Round 2 — 2a16ed6

Re-checked at 2a16ed6 (corepack yarn check: 405 pass, all four CI jobs green now including WSL).

Fixed, and verified

The selected config is the one the sidecar runs. mountedConfigPath now carries the host base name into the container, and the regenerated command reads it:

# gcb compose --config /tmp/solo/prod.yml (dir also holds a leftover broker.config.yml)
exec npx --yes --package '[email protected]' gcb daemon --config /etc/git-cred-broker/prod.yml
      - /tmp/solo:/etc/git-cred-broker:ro

Run in a container it now reports github.com(github-app, 2 allow entries) — the selected file — where the previous head came up on the leftover broker.config.yml (1 entry). The new assertion in "mounts an explicitly selected config file" is the part that was missing.

The digest is the digest of what was served. load() reads once, hashes that text and parses it with loadConfigText, and reload() returns the digest it loaded, so #last can no longer describe bytes nobody served; the initialDigest spread is gone and fingerprintConfig is no longer imported by the daemon. The unreadable-config crash is gone too (gcb daemon: EACCES: permission denied, open '…', exit 1) — it lost the cannot read config <path>: prefix that loadConfig puts on the same error, so load() could reuse a small readConfigText helper if you want it back; not worth its own round.

Re-ran the daemon end to end on this head: atomic rename, in-place rewrite, an invalid file (last good snapshot kept, config reload failed audited), a socketPath change (refused, old allowlist keeps serving) and SIGHUP after a fix — 3 reloads, 2 audited failures, everything as advertised.

Still open

1. The watch is still the only trigger, and reload.ts still says the opposite. The header comment and the intervalMs doc are unchanged:

 * inotify is not dependable on the shares this broker runs from (SMB/NFS/9p and single-file bind
 * mounts), so the timer is the normal trigger and `fs.watch` only makes it faster where it works.
 ...
  /** Poll interval; also the fallback when no event arrives. */

After d0a75f4 the timer never runs when a watch was established, so both sentences are wrong, and "fallback when no event arrives" describes exactly the case that is now unreachable. Either put the interval back (then both comments become true and a missed event costs five seconds) or fix the two comments and say in the changeset/roadmap that events are assumed reliable here — the recorded measurement was that they are not: on this machine, with the config directory bind-mounted the way the generated compose does it, six host-side changes produced five events, and two consecutive changes produced none.

2. docker-compose.example.yml:84 still mounts the file.

      - ./broker.config.yml:/etc/git-cred-broker/broker.config.yml:ro

That is the same mount this PR just removed from compose because it defeats the feature: on a native Linux bind mount the file is pinned by inode, so a host-side mv is invisible to the container. Measured in a node:24-slim container with a real mount --bind: after mv /data/.tmp /data/broker.config.yml, the host path reads NEW and the bind mount still reads OLD. The watch then sees a directory whose file never changes, so reload does nothing at all — silently. Since README and DEVELOPMENT both point at that file as the tracked sidecar example, it should get the same directory mount (and the same comment) as the generator.

Still uncovered

Same two mutations, re-run on this head: neutering start() and deleting the socketPath cannot change without restarting the broker guard still leaves 394/394 green. test/unit/reload.test.ts only calls check() directly, so the watch, the debounce, the polling fallback and the daemon's accept/reject/audit path have no test at all. A temp directory with a short interval and one write covers the first half; an --check-style daemon test would cover the second.

Nits

  • reload: () => string | void with typeof loaded === 'string' ? loaded : next.digest keeps a silent path back to the old behaviour. The daemon always returns a digest; making the return type string and having the tests return '' would remove the branch.
  • createRequestHandler still takes config, providers and an optional state where state ?? {…} silently wins; two call sites, so state alone is a small simplification.
  • Mounting the directory widens what the sidecar reads from one file to the whole directory; for the documented layout that is the key, user.refresh and log/, which are mounted anyway, but a --config ~/x.yml now hands a home directory over read-only. One line in the generated comment would be enough.

Round 3 — 85a2de7

The product side of this update is right, and I verified each claim:

  • the safety poll is back alongside the watch (start() calls #startPolling(), the error handler no longer duplicates it), and the header comment, intervalMs doc, README, ROADMAP and changeset now say the same thing;
  • reload: () => string with #last = this.#reload() means the recorded digest is always the one that was served;
  • docker-compose.example.yml mounts the directory, compose.ts explains the wider read;
  • readConfigText puts the cannot read config <path>: prefix back (gcb daemon: cannot read config …: EACCES …, exit 1);
  • the daemon test has real teeth — deleting the socketPath cannot change guard fails it, and so does deleting broker.reload(…);
  • yarn check run #1 here: 407 pass, and all four CI jobs are green.

Two problems in the new tests though, and both of them are the kind that make yarn check untrustworthy rather than merely red.

1. daemon-reload.test.ts hangs forever when the child cannot start

Reproduced on this machine, clean tree:

$ node --test --experimental-strip-types test/unit/daemon-reload.test.ts
… (no exit; killed at 45s)
✖ test/unit/daemon-reload.test.ts (44966.6ms)
  'Promise resolution is still pending but the event loop has already resolved'

The cause is the environment: the child inherits process.env, this machine has http_proxy=http://127.0.0.1:7890, and the CLI refuses to start with a proxy variable and no NODE_USE_ENV_PROXY — I spawned it the same way and got exit code 1 from packages/host/src/proxy.ts:60. test/e2e/push.test.ts:152-157 already handles exactly this:

// An explicit environment: the daemon refuses to start with a proxy variable and no
// switch, so a …
env: { ...process.env, NODE_USE_ENV_PROXY: '1', no_proxy: 'localhost,127.0.0.1' },

Two independent things to fix:

  • give the child the same environment as push.test.ts, or the suite depends on the machine (the AGENTS.md rule about pinning HOME is the same rule);
  • finally { child.kill('SIGTERM'); await new Promise((done) => child.once('exit', done)); } waits for an event that has already fired when the child died on its own — so an early exit hangs the file forever instead of failing. Register the listener before the kill and skip it when the child is already gone (child.exitCode !== null), or keep log and assert on it so the reason is visible; right now the child's refusal is captured in log and never printed.

CI stays green only because the runner has no proxy set; any early child death (a config typo in a future edit, a busy socket) hangs instead of failing, and the file's second-by-second polls would keep the runner alive until the job timeout.

2. reloads from a real file write through the watcher is flaky, and it tests the trigger the PR itself calls unreliable

Clean tree, proxy variables unset:

$ corepack yarn check        → 407 pass   (run 1)
                             → 406 pass, 1 fail   (run 2)
                             → 406 pass, 1 fail   (run 3)
$ node --test test/unit/reload.test.ts  → 1 fail, 1 fail, 1 pass, 1 fail, 1 fail

Isolated, the same test passes 3/3 (42ms). I bisected the difference: it is the earlier tests in the file writing into the same directory before the watch exists. Reproduced without node --test at all:

writes-only (4 writes to two sibling files, then watch + write): loads=0 after 1506ms
watchers-no-write (2 unwatched ConfigWatchers, 2 writes):        loads=1 after 42ms

So macOS FSEvents simply does not hand the first events to a freshly created directory watch quickly when the directory was recently written to — which is precisely the "events can be missed" premise this PR now documents. A test with intervalMs: 60_000 and a 2-second deadline therefore asserts on the one trigger the product does not promise.

The fix is also the coverage the poll is missing: with intervalMs: 100 (poll) the failing sequence passes in 105ms, and the assertion becomes "a real write is picked up", which is what the feature promises. Today #startPolling() has no test at all — deleting this.#startPolling() from start() leaves both new test files green (5/5), and only the flaky watch test would ever notice.

Same class, smaller: the daemon test's waitFor default is 5 000 ms, which is exactly the daemon's poll interval, so a missed event turns into a timeout instead of a polled reload (the mutation run needed 5 982 ms to notice). Three times the interval would remove the race.

Nits

  • readConfigText inherited loadConfig's docstring ("Read and validate a configuration file", "@returns the validated configuration") and now only reads; loadConfig has none.
  • env: { ...process.env, GIT_BROKER_CONFIG: '' } — the explicit --config already wins, so that entry does nothing.

Round 4 — 726a0a7

Two of the three things I asked for landed and I verified them:

  • the hang is gone — spawning the daemon test with http_proxy set now fails in 5s instead of running to the job timeout; the child.exitCode !== null guard before awaiting exit is the right fix;

  • the quoting is right — renderCompose with configPath: '/srv/custom/br$ker "x".yml' emits

    exec npx … gcb daemon --config '/etc/git-cred-broker/br$$ker "x".yml'
          - /srv/custom:/etc/git-cred-broker:ro

    which compose interpolates back to one literal $ inside the single-quoted word — and you used a replacement function for $$, so the String.replace trap in AGENTS.md cannot bite. (The $ case has no test; the new test only covers the space.)

The remaining problem is now visible in CI: test on macOS is red on this head, and the failing test is the one I flagged in round 3.

test on macOS ✖ reloads from a real file write through the watcher (2008.253208ms)
                ✖ config watcher (2012.77275ms)
                ℹ fail 1

The new watcher test still waits on the one trigger the feature does not promise

test/unit/reload.test.ts gives intervalMs: 60_000 and a 2 000 ms deadline, so it can only pass if a single fs.watch event arrives. Reproduced here on the clean tree, 6/6 failures when the file is run on its own (node --test test/unit/reload.test.ts), while corepack yarn check passed 3/3 — the same test flipping with how it is invoked is the definition of a flake, and CI has now landed on the wrong side of it.

It is not latency, so raising the deadline will not help. Reproduced without node --test: write two sibling files four times, then create the watch and write the watched file:

watch-only, intervalMs = 600_000:  loads=0 after 20015ms

The event is simply never delivered (macOS FSEvents on a freshly created directory watch over a directory that was recently written to). In the same shape, intervalMs: 100 — the safety poll this PR just added — reloads in 105 ms.

So the test should assert the contract, not the trigger: let the safety poll drive it (intervalMs in the low hundreds of milliseconds, keep debounceMs: 20), and keep a generous deadline. That is also coverage the poll does not have today: deleting this.#startPolling() from start() leaves both new test files green (5/5), so nothing would notice the safety net being removed.

The daemon test still fails on a machine with a proxy, and says only "timed out"

The finally no longer hangs, but the child still inherits process.env without NODE_USE_ENV_PROXY, so on this machine (http_proxy=http://127.0.0.1:7890) the suite is red:

$ node --test test/unit/daemon-reload.test.ts
✖ swaps a valid allowlist, keeps the last good one on failure, and refuses a socket change (5057.916166ms)
ℹ pass 0  ℹ fail 1

test/e2e/push.test.ts:152-157 already carries the fix and the reason it exists:

env: { ...process.env, NODE_USE_ENV_PROXY: '1', no_proxy: 'localhost,127.0.0.1' },

Two small things with it: log collects the child's stderr and is never printed, which is why a proxy refusal or a config error surfaces as a bare timeout — assert on it, or print it in the failure path. And waitFor's default 5 000 ms equals the daemon's 5 000 ms poll, so a lost watch event turns into a timeout exactly when the poll was about to save it (the mutation runs took 5 200-5 982 ms); three times the interval removes that race.

Nits

  • readConfigText inherited loadConfig's docstring ("Read and validate a configuration file", "@returns the validated configuration") and only reads; loadConfig now has none.
  • env: { ...process.env, GIT_BROKER_CONFIG: '' } — the explicit --config already wins, so that entry does nothing.

@i1stG Fixed in ee7c5b2: the started-watcher test now drives the 50ms safety poll, and a separate test removes fs.watch entirely to cover the polling fallback; the daemon test sets NODE_USE_ENV_PROXY/no_proxy, waits up to 15s, and prints the child log on failure; the $/quote path is pinned. 409 pass.

Round 5 — ee7c5b2

Three of the four asks are done, and I checked each with the environment that used to break it:

  • the daemon test no longer depends on the machine — with http_proxy=http://127.0.0.1:7890 exported (this machine), node --test test/unit/*.test.ts is 397/397 and daemon-reload.test.ts passes on its own; before, that was a 5s "timed out";
  • the watcher test is deterministic — own mkdtemp directory, intervalMs: 50, real digest; 6/6 green running the file alone (it was 6/6 red before, and macOS CI was red on 85a2de7);
  • the fallback is covered — polls when fs.watch is unavailable does what its name says; $ quoting is asserted; waitFor is 15s and GIT_BROKER_CONFIG: '' is gone.

What is left is the failure that made Linux CI red on ab1deb1 (it only went green on the re-run), and it is still in the test.

The audit assertion reads a file the test has not waited for

✖ swaps a valid allowlist, keeps the last good one on failure, and refuses a socket change (1160ms)
  AssertionError: The input did not match the regular expression /"event":"config".*"decision":"reload-failed"/u
  Input: … {"ts":"…","event":"config","decision":"reload"}

The test waits for the stderr line and then reads audit.jsonl (daemon-reload.test.ts:86-88). But onError writes stderr first and records second (daemon.ts:171-172), and createAudit appends through createWriteStream (audit.ts:67), so the record is simply not in the file yet when the line appears. Measured directly — spawn the daemon, break the file, read the audit file the moment config reload failed arrives:

audit record missing when the stderr line arrived: 20/20

At the test's 50 ms polling cadence that usually lands in time, which is why it looks green: 0 failures in 20 runs of the file alone, but 1 in 8 full test:unit runs and 1 in 6 with the machine loaded, plus the red CI job above.

Wait for the record instead of the message:

const auditHasFailed = async (): Promise<true | undefined> =>
  fs.existsSync(auditPath) && fs.readFileSync(auditPath, 'utf8').includes('"decision":"reload-failed"') ? true : undefined;
await waitFor(auditHasFailed);
assert.match(fs.readFileSync(auditPath, 'utf8'), /"event":"config".*"decision":"reload-failed"/u);

I applied exactly that to a scratch copy and got 8/8 full-suite runs. Auditing before writing stderr is also defensible (the audit log is the durable record, the message is for a human), but the test still cannot assume a flush, so the poll is the fix.

Nits

  • The safety net's presence is still untested: deleting this.#startPolling() from start() leaves reload.test.ts 5/5 green, because the new test goes through the catch branch, which calls it as well. The case the poll exists for — a watch created successfully that then delivers nothing (measured on macOS: nothing in 20s) — is one patch away: instead of throwing, return a watcher that never fires (() => ({ on() { return this; }, close() {} })) and assert the poll reloads.
  • config.ts:440-447 now carries two adjacent doc comments on readConfigText: "Read and validate a configuration file / @returns the validated configuration" (which describes loadConfig, and should move there or go) directly above the new one-liner.

@i1stG Fixed in 46a7c83: the daemon test polls audit.jsonl for the reload-failed record instead of assuming the stream flushed after stderr; the polling test now uses a watch that succeeds but never fires, so deleting #startPolling() fails it. Moved the stale loadConfig docstring. 409 pass.

Live reload for broker.config.yml: directory watch plus a 5-second digest poll, SIGHUP, last-good snapshot on a bad file, atomic provider swap, restart-only socketPath/socketMode/auditPath, and the compose mount changed to the directory so an atomic replace is actually visible.

Final state verified on 46a7c83

  • corepack yarn check (proxy variables unset): 409/409, three times; six more test/unit runs with the machine loaded by four busy processes, all green — the two flaky paths from earlier rounds (watch delivery, audit flush) are gone.
  • CI green on all four jobs (Linux, macOS, WSL, Windows-refused).
  • Each guard still has teeth, mutation-checked: deleting the socketPath cannot change branch fails the daemon test; deleting broker.reload(…) fails it; deleting this.#startPolling() from start() now fails polls when the watch never fires — that was the last uncovered piece, the always-on poll sitting next to a silent watch.
  • Behaviour end to end (run against a scratch deployment, over the socket): atomic rename and in-place rewrite each reload exactly once; invalid file keeps serving and audits reload-failed; restart-only field refused with the old allowlist still serving; SIGHUP applies a fixed file; already-issued tokens untouched.
  • compose reads the file the operator selected (--config /etc/git-cred-broker/prod.yml for a host prod.yml), quotes it as one shell word, and doubles $ for compose interpolation; the tracked docker-compose.example.yml mounts the directory for the same reason.

Optional, not for this PR:

  • createRequestHandler takes config, providers and an optional state where state ?? {…} silently wins; two call sites, so state alone would remove a way for them to disagree.
  • start() now calls #startPolling() before the try, so the call in the catch is dead (idempotent, but it reads like the only one that matters).
  • .changeset/live-reload.md has one very long line where the rest of the file wraps around 100 columns.

864597d is the last commit and it is a test-only hardening: request() in daemon-reload.test.ts now bounds a socket answer at 1 s (unrefed, so it cannot hold the process open), clears the timer on both paths, and a broker that never answers fails with broker did not answer instead of stalling the file. waitFor already retries a rejected request, so a slow answer costs one retry rather than a false failure.

Verified on this head:

  • corepack yarn check (proxy variables unset): 409/409, three runs after the commit; four full-suite runs with the machine loaded by four busy processes, all green;
  • CI green on all four jobs for 864597d;
  • the guards I mutation-checked in the last round are unchanged and still bite: socketPath cannot change, broker.reload(…), and #startPolling() next to a watch that never fires.

One observation, outside this diff: a single yarn check run failed test/unit/gh.test.ts — "SIGKILLs after the grace period when the process ignores SIGTERM" — on a loaded machine. Neither test/unit/gh.test.ts nor packages/host/src/gh.ts is touched here; afterwards it passed 8/8 alone, 10/10 under load, and in every following full-suite run. Worth a separate look at that wall-clock assertion (KILL_GRACE_MS - 300) rather than anything in this PR.

Optional leftovers from earlier rounds, not for this PR: createRequestHandler's config/providers/state triple, the now-redundant #startPolling() call in start()'s catch, and one over-long line in .changeset/live-reload.md.

@i1stG Took the optional leftovers in 6947753: createRequestHandler now takes only audit/state/log (state is required), start() no longer has the dead #startPolling() catch call, and the changeset line is wrapped. 409 pass. This is a post-approval commit, so it needs a final look.

6947753 takes the three cleanups from my last note and nothing else:

  • createRequestHandler now takes only { audit, log, state } — the config/providers fields and the state ?? {…} fallback are gone, so the two halves can no longer disagree; startBroker and the broker test pass the same live object they did before, so behaviour is unchanged;
  • the catch in start() no longer calls #startPolling() again — it says the poll is already running, which is now literally true;
  • the changeset wraps at ~100 columns like the rest of the file.

Verified on this head:

  • corepack yarn check (proxy variables unset): 409/409, twice;
  • CI green on all four jobs for 6947753;
  • the three mutation checks still bite after the refactor — removing this.#startPolling() from start() fails polls when the watch never fires (and the started-watcher test), and removing the socketPath cannot change guard or broker.reload(…) fails the daemon test.

Nothing else from me on this one.

Retry a digest after any failed reload.

The catch block stores the candidate digest even though #reload() failed. Later polls and directory events skip that digest, so the previous configuration remains active after a transient reload failure or a file disappearance during reload.

Clear #last on failure. Removing only the assignment is insufficient when a forced reload fails for bytes that already equal #last.

@coderabbitai Fixed in c9efc14: a failed reload clears the digest baseline, so the next poll retries even when the bytes are unchanged; the reload test now asserts the retry. 409 pass.

@JounQin Thanks for fixing this in c9efc14. Clearing the digest baseline after a failed reload addresses the retry concern. The regression test you described covers retries when the configuration bytes remain unchanged.

@i1stG Fixed in 92f4b44: runCompose resolves the config target before deriving the default dir, so key/log mounts come from the target deployment directory; renderCompose now follows symlinks only for ENOENT and surfaces EACCES/ELOOP. Added a no---dir symlink test asserting the key and log paths. 414 pass.

92f4b44 closes the gap, and I re-checked it end to end from a fresh build (my earlier renders were against the previous build).

With /tmp/linkprobe2/selected.yml → store/prod.yml, a key and a log/ beside the target, and no --dir:

exec npx … gcb daemon --config '/etc/git-cred-broker/prod.yml'
      - /private/tmp/linkprobe2/store:/etc/git-cred-broker:ro
      - /private/tmp/linkprobe2/store/app.pem:/etc/git-cred-broker/app.pem:ro
      - /private/tmp/linkprobe2/store/log:/var/log/git-cred-broker

and the container built from exactly those mounts starts:

gcb daemon: config /etc/git-cred-broker/prod.yml ok: github.com(github-app, 1 allow entry)
gcb daemon: listening on /run/git-broker/broker.sock (mode 660)

which is the shape that used to die on error mounting "…/app.pem" … not a directory after Docker had created a directory on the host.

The details are right too: selectedConfigFile falls back only on ENOENT (so EACCES/ELOOP surfaces instead of rendering a mount of the link's directory), it is used for dir, the mode check and the render, and the renderCompose call receives the resolved path so its own realpath is a no-op. The new test exercises runCompose with only --config <link> — the default that was broken — and asserts the key and log come from the target; replacing deploymentDir(configFile) with deploymentDir(configPath) fails it.

corepack yarn check: 414/414, twice. CI green on all four jobs for 92f4b44.

One observation that is not this diff: a bad --config reaching compose (a symlink loop, or YAML that does not parse) exits 1 with a raw Node stack rather than a error: … line, because runCompose never wraps errors — the same as before this commit, and diagnose-style reporting would be a separate change.

46b7983 quotes volume entries as YAML scalars, and I verified it independently of CI in three ways:

1. The emitted file parses, and the values survive the compose pass. Rendering with dir: '/srv/broker #1', socketDir: '/srv/socket #2', and a second case with dir: '/srv/$cash "quoted", then parsing the output with the same yaml package and undoing $$:

case 0: ["/srv/broker #1:/etc/git-cred-broker:ro", "/srv/broker #1/app.pem:/etc/git-cred-broker/app.pem:ro", …]
case 1: ["/srv/$cash \"quoted\":/etc/git-cred-broker:ro", …]
case 2: ["/srv/plain:/etc/git-cred-broker:ro", …] # still plain, no churn in the common case

2. docker compose itself accepts it. A rendered file for /tmp/yamltest/broker #1 $cash passes docker compose config (exit 0) and resolves to the right sources and targets. Feeding that output back through config again gives an identical model, which is the check that matters for the $: compose re-escapes a literal dollar in its own output, so a stable round trip means the resolved source really is broker #1 $cash and not a doubled $$.

3. The test has teeth — dropping the JSON.stringify branch fails quotes volume scalars whose paths contain YAML indicators.

The shape is right as well: $ doubling moved inside yamlVolume so every mount is escaped the same way, and the --config shell word keeps its own quoting because it is a different layer (a shell word inside the sh -c script, not a YAML scalar). The allow-list before quoting is conservative enough — everything YAML cares about (space, #, quotes, $, flow indicators) falls outside [A-Za-z0-9_./:@%+=,~-], and the value always contains a colon so ~ can never be the whole scalar.

corepack yarn check: 415/415, twice, on this head. I am treating CI as advisory here, as you asked; at the time of writing Linux and Windows had reported and macOS/WSL had not, and nothing in this diff is platform-specific.

One optional simplification, no change requested: always emitting JSON.stringify would delete the regex and the allow-list reasoning at the cost of quoting every mount line, which would also churn the existing expectations and the example in the docs. Keeping plain output for plain paths is a reasonable trade.

@git-credential-broker

@i1stG Thanks for the independent parse/compose round-trip checks. Agreed on the optional simplification: always JSON.stringify would churn every ordinary mount and the docs example, so keeping plain scalars for plain paths is the better trade. No further code changes; head remains 46b7983, 415/415.

57349de moves the sidecar config from /etc/git-cred-broker/broker.config.yml to /etc/git-cred-broker/config/broker.config.yml, which puts the read-only directory mount beside the token instead of on top of it. I checked the reasons this could go wrong rather than taking the subject line on trust:

The token is no longer inside the watched mount. Rendered from init --mode sidecar --dir /tmp/up/deploy:

exec … gcb daemon --config '/etc/git-cred-broker/config/broker.config.yml'
      - /private/tmp/up/deploy:/etc/git-cred-broker/config:ro
      - /tmp/up/deploy/app.pem:/etc/git-cred-broker/app.pem:ro
      - /tmp/up/deploy/user.refresh:/etc/git-cred-broker/user.refresh:rw

user.refresh is a sibling of the mounted directory now, so no read-only parent wraps the one path the broker has to write.

It still runs. In a container with exactly those mounts: config … ok, listening on /run/git-broker/broker.sock, and writing user.refresh from inside the container lands on the host file (checked the host copy afterwards). The narrow layout the example now documents (./config) also starts, and there ls /etc/git-cred-broker/config/ is broker.config.yml alone.

An existing deployment keeps working. A compose file rendered before this commit — directory at /etc/git-cred-broker, --config /etc/git-cred-broker/broker.config.yml — runs unchanged against this tree, because nothing in broker.config.yml records the container-side config path. SIDECAR.configPath is used in two places only (compose.ts mount target and --config argument), so the move cannot strand a derived path.

corepack yarn check: 415/415, twice.

Three small things, none blocking:

  • DEVELOPMENT.md:113 still says exec gcb daemon --config /etc/git-cred-broker/broker.config.yml in the "change only the prefix" snippet. That is a copy-paste line and now points at a path the new layout does not have; it should be the /config/ one.
  • docker-compose.example.yml now has two adjacent comments that disagree. The first still says "This also exposes the key and user.refresh here, but both are mounted individually below" — with ./config mounted, that sentence is false, and the comment right after it says the opposite.
  • For the layout init --mode sidecar actually writes (<dir>/broker.config.yml), dirname is the deployment directory, so the generated mount is still the whole directory — I confirmed ls /etc/git-cred-broker/config/ there shows app.pem, log, user.refresh and broker.config.yml. The example solves that by layout advice the generator does not carry, so a reader of the generated file has no way to know that moving the config into config/ is what makes the mount narrow. Either init placing the config in <dir>/config/ (bigger change) or one comment line in the rendered file would keep the two stories aligned.

Note on ordering: my approval was submitted just as 8d6817d landed, so it applies to that head rather than 57349de, which is what I had been reading. I have re-checked the delta and it is exactly the one line from my review:

-exec gcb daemon --config /etc/git-cred-broker/broker.config.yml
+exec gcb daemon --config /etc/git-cred-broker/config/broker.config.yml

Docs only, it matches SIDECAR.configPath (packages/host/src/config.ts:76), and corepack yarn check is 415/415 twice on the merged tree. Nothing else in 57349de moved, so the approval stands for 8d6817d and the two remaining comments from that review are unchanged:

  • docker-compose.example.yml still has the stale first sentence ("This also exposes the key and user.refresh here") directly above the comment that says the opposite;
  • the generated compose does not carry the "put the config in its own directory" advice, so for the layout init --mode sidecar produces, the watched mount still contains app.pem, log and user.refresh — verified in a container.

@i1stG Fetched origin/main (unchanged at 8f08642) and rebased first; the branch was already up to date. Fixed both remaining notes in 16d303c: DEVELOPMENT.md uses the /config/ path, the stale "also exposes key/user.refresh" comment is gone, and the generated compose comment now says to keep broker.config.yml in its own subdirectory for a narrow mount. 415 pass.

16d303c closes both documentation points, and the wording matches what is actually mounted:

  • the example's two contradictory sentences are now one: Put broker.config.yml in ./config; the key and refresh token stay outside it, above - ./config:/etc/git-cred-broker/config:ro;
  • the generated file says the same thing in its own terms, and states the residual honestly instead of implying it away:
# The directory, not the file: an atomic replacement on the host must be visible for reload.
# Keep broker.config.yml in its own subdirectory to keep this mount narrow; init's default
# layout puts it beside app.pem/user.refresh, which this mount also exposes read-only.
- /private/tmp/up3/deploy:/etc/git-cred-broker/config:ro

That is exactly the measurement from the last round — with init's default layout the mount does contain app.pem, log and user.refresh (I listed them inside a container), and with the config in ./config it contains broker.config.yml alone.

corepack yarn check: 415/415, twice. Comment-only change, so nothing else to re-verify; the earlier checks for 57349de (token mount is a sibling of the read-only config dir, container starts in both layouts, token write lands on the host, an old rendered compose keeps working) still hold.
