Summary

Slice S3 (U8) of docs/plans/2026-10-20-1515-refactor-kaizen-core-ops-split-plan.md, shipped right after S2 at the user's request (the plan foresaw one minor version of delay; kaizen doctor's ops_plugin warning remains the migration signal for repos that deploy with Kaizen).

  • Removed: plugins/kaizen/skills/{deploy,monitor,postmortem} (the 4.0 "moved" stubs) and their guides — Kaizen now lists 20 skills; the production commands are only /kaizen-ops:deploy, /kaizen-ops:monitor, /kaizen-ops:postmortem (AE1).
  • Contracts (both plugins): a CHANGELOG keeps the command names of its time; anywhere else a former /kaizen:<name> may only appear as a migration note, on the line that names its /kaizen-ops:<name>. Any other leftover fails the build.
  • Migration notes reshaped to that rule: Kaizen README, kaizen-ops README (old → new list), troubleshooting row; docs/README.md guide index no longer links the removed guides.
  • Kaizen 4.1.0 (CHANGELOG "Removed"), CLAUDE.md, plan DoD updated. kaizen-ops unchanged (requires ≥ 4.0.0, resolves 4.1.0).

Test plan

  • node --test plugins/kaizen/tests/*.test.mjs plugins/kaizen-ops/tests/*.test.mjs — 194/194; before reshaping the notes, the contracts listed every leftover old name (README, troubleshooting, kaizen-ops README) and the removed guides' links.
  • node plugins/kaizen-ops/scripts/kaizen.mjs --version → kaizen-ops 1.0.0 (Kaizen 4.1.0, sibling checkout).
  • plan check green on the split plan.

….1.0)

Kaizen's command list no longer carries the production commands: the 4.0
stubs and their guides are gone; they are /kaizen-ops:deploy, monitor and
postmortem. Contracts: changelogs keep the names of their time; elsewhere
a former /kaizen:<name> may only appear as a migration note on the line
naming its /kaizen-ops:<name> (README, kaizen-ops README, troubleshooting).
Plan: S3 shipped right after S2 at the user's request; DoD updated.

Learning from the Kaizen core/ops split (PRs #36-#38): a resolver shim at
the path the moved skills already use, its resolution order and refusals,
the version gate, core-root for shared docs, gates kept with the CLI and
hooks, doctor as the migration signal; pitfalls hit (macOS realpath,
cross-plugin contracts, stubs vs git rename detection, allowed-tools in
stubs, repeatable --plugin-dir). Plan definition of done updated.
