fix(profiles): mark the profile this session launches with on the routing screen - #2604
Refs #2276: this resolves its display side. Its edit side (/gentle:models editing the session profile's agent models) is PRD decision D2 and stays open, so #2276 stays open too.
Problem
Launches resolve the session's profile through resolveSessionProfile: the Enter binding, or since #1827 the profile frozen at startup from a pin, a declaration or the active profile. The routing screen from #2588 read only the Enter binding:
◉ marked only a binding. A session frozen at startup showed no ◉, and once the default or the pin changed, nothing on screen said which profile its launches still used.
The screen opened on the pin or the active profile, not the session's.
+ New › From what's running now captured the binding or the effective routing, which includes a pin written after the session started, so it could save routing the session's launches never used.
The subagents.json unmatched-keys notice used the binding-or-pin guard, so it was shown for keys a frozen profile replaces.
Change
One helper in extensions/gentle-ai.ts resolves the session's launch profile through resolveSessionProfile, from the session's directory as the freeze and the launcher do. The screen reads it for:
◉, which now marks the binding or the frozen profile, and the tab the screen opens on.
From what's running now: the session's profile routing, otherwise the global effective routing. A pin the session did not freeze is not read.
The unmatched-keys notice: skipped while the session resolves a profile.
A new ⚠ notice when the session's profile was deleted from profiles.json after the session took it: This session launches with "x", which is no longer in profiles.json; its launches keep that routing.
No action writes anything different. Docs: docs/readme-reference.md describes ◉, the opening tab, the notice and what From what's running now captures.
Still open from D2
Nothing here changes what the screen edits or saves. With an Enter binding whose definition was edited after selection, the table shows the stored definition, not the bound snapshot; the existing binding-drift notice covers that. Editing the session's own profile from the screen is D2.
Tests
One block in tests/gentle-ai.test.ts, through the screen's public render:
Frozen active profile, then the default changed: ◉ on the frozen profile, ★ on the new default, the screen opens on the frozen one.
From what's running now in a frozen session saves the frozen routing, not the global routing or a later pin.
Frozen profile: no unmatched-keys notice for the keys it replaces; frozen without a profile plus a later pin: the notice is still shown.
routingConsumerFixture now resets the frozen-profile registry at start and in t.after, since the screen freezes the session on its first read. Four existing tests change with the intended behavior: two now write no active profile so they keep covering the global path (From what's running now, unmatched keys), and two expect ◉ on the profile the session froze with (team ◉★⌂, other ◉⌂).
tests/gentle-ai.test.ts, session-profile-freeze, gentle-agents, gentle-shell and the runtime harness pass; node scripts/check-types.mjs reports 0 diagnostics.
Not in this PR
The current seed (no profiles.json yet) still reads the routing in effect, pin first.
Review reviewer routing (readReviewerModelConfig) still reads the binding, then the pin; it is the remaining consumer that ignores the frozen profile.
Summary by CodeRabbit
New Features
Profile screens identify the profile used for a session’s launches, including profiles frozen at startup, and warn when session profile authority is unavailable, the profile is missing, or its saved routing differs from the session’s launch routing.
“From what’s running now” captures session launch routing, falling back to global effective routing when no session profile resolves.
Bug Fixes
Session profile selection and displayed routing reflect the profile bound to the session or frozen at startup. Launches are blocked when session profile authority is unavailable.
subagents.json routing warnings remain visible when only a repository pin is present.
Documentation
Clarified how session profiles, repository pins, and the current seed affect profile selection and capture. A pin added after startup does not change session launches or their captured routing.
…ting screen
The routing screen read only the Enter binding, so a session frozen at
startup (Gentleman-Programming#1827) showed no session tab and opened on the pin or active
profile even after they changed. The screen now resolves the session's
profile through resolveSessionProfile, the rule launches use:
- the tab marked with the session glyph is the binding or the frozen
profile, and the screen opens on it;
- From what's running now captures that profile's routing, never a pin
written after the session started;
- the subagents.json unmatched-keys notice is skipped while the session
resolves a profile, since it replaces those keys;
- a session profile deleted from profiles.json is named in a notice.
Part of Gentleman-Programming#1064 (slice 3c, read side).
The routing screen now uses the profile resolved for session launches to select and display a profile. It warns when that profile is missing from the store and captures session routing for “From what’s running now.” Documentation and tests cover these routing rules.
Session launch profile resolution reads session context and returns cloned profile routing when available. Otherwise, it uses global effective routing.
Display session profile in routing screen extensions/gentle-ai.ts, tests/gentle-ai.test.ts
The screen selects and marks the resolved session profile. It warns when that profile is missing from the store and checks unmatched routes when no session profile resolves. Tests cover profile selection, markers, warnings, and startup-frozen profiles.
Captured routing or the session marker can be misleading in limited cases. The documentation also describes the wrong opening tab.

Updated this branch with current main (merge commit, no history rewrite) so the diff shows this slice's own delta again.
What the update carries: the models-screen stale-ctx machinery and the session profile persistence wiring from #1992, /gentle:profiles clear from #1993, plus #2624/#2621 (disjoint files). The one semantic adaptation: the create-live capture now goes through the screen's step() guard and reads the session launch routing through your readSessionLaunchModelConfigAsync, and the case keeps its full create/feedback/continue body.
Validated on the updated head: the slice's targeted tests (frozen ◉, opening tab, From what's running now, deleted-profile notice, subagents.json notice) pass 10/10, and the full local unit suite runs 7861 tests / 0 fail.
I re-reviewed this end to end on 8f5b3ec, including the merge with current main. Everything checks out on my side, the full unit suite ran 7861 tests with 7776 passing, 0 failures and 85 platform skips, typecheck reports 0 diagnostics and CI is green. The new sessionLaunchProfile resolver reusing the same rule the launcher reads is exactly the right seam for this slice, and the new tests cover the cases the screen used to guess at, like #2451, the #2276 display, a frozen profile deleted from profiles.json and a pin written after startup. Nicely done.
Before landing it I would like to close CodeRabbit's minor, I think it is valid and it fits the screen's philosophy of not hiding problems. When the profile is saved or edited in profiles.json after the session froze or bound it, the tab marks ◉ but the table renders the saved routing, and nothing tells you the launches keep the older one. A notice under the profile name when the saved routing differs from what sessionLaunchProfile resolves would do it, something like the table showing the saved profile while this session's launches use the routing they took, and Use in this session adopts what you see. With one test pinning it that should be around ten lines.
If you prefer keeping the slice tight we can merge now and track the disclosure as a #2276 follow up, your call, but I would rather close #2451 without a known display gap. Everything else is ready to merge.
…unches
When the shown tab is the session's profile and profiles.json was edited
after the session froze or bound it, the table shows the saved routing
while the launches keep the routing they took. The screen now names that
with a notice; Use in this session adopts what the table shows.
Part of Gentleman-Programming#1064 (slice 3c, read side).
@barbatdev done, I'd rather close #2451 without the gap too. Thanks @decode2 for bringing the branch up to date and adapting create-live to step().
When the shown tab is the ◉ profile and its saved routing differs from what sessionLaunchProfile resolves, routingScreenNotices adds one ⚠ notice: This table shows the saved "<name>"; this session's launches keep the routing they took. Use in this session adopts what you see.
Both sides compare role routes only, normalized and sorted by key, so a different key order or the orchestrator entry never raises it.
The launch routing is passed in from the caller, so the screen still resolves the session profile once per render.
No notice on another tab, with no session profile, or when the profile was deleted (the existing notice covers that).
Tests pin it through the public render for a frozen profile and for an Enter binding, and the existing frozen-profile test now also asserts there is no notice when the routing matches. The ⚠ bullet in docs/readme-reference.md mentions the case.

Capture the routing used by unbound launches.
When a session froze without a profile, launches read subagents.json and agent definitions. This fallback prioritizes models.json instead. If those routes differ, From what’s running now saves a different model from the one launches use. A pin added after startup makes this a changed path: the capture now takes this fallback instead of the pin. Resolve the capture through the launch routing sources. (raw.githubusercontent.com)

…rity is unavailable
An invalid or unsupported session profile record clears the binding and
blocks launches, but the routing screen then fell back to the frozen
profile and marked it as this session's. While authority is unavailable
the screen now resolves no launch profile, shows a notice that launches
are blocked until Use in this session selects one, and From what's
running now creates nothing. Authority is read once per visit, as the
launcher reads it.
The saved-versus-launch notice is shortened so it fits the four-line
notice budget at 40 columns.
Part of Gentleman-Programming#1064 (slice 3c, read side).
Thanks @coderabbitai. Going through the three findings:
Authority (gentle-ai.ts:5736): fixed in c84350c. Valid and introduced here: when the session profile record is invalid or unsupported, the binding is cleared and launches are blocked, but the screen fell back to the frozen profile and marked it ◉. Now, while authority is unavailable, the screen resolves no launch profile (no ◉, no "Used in this session.", no opening on it), shows a ⚠ notice that launches are blocked until Use in this session selects one, and From what's running now refuses instead of capturing routing launches cannot use. Use in this session keeps working, since it is the recovery path.
Notice budget (gentle-ai.ts:4544): shortened in c84350c. The saved-versus-launch notice now fits the four-line budget at 40 columns for ordinary names. The budget itself is not hidden silently (noticeLines adds "N more problem(s) not shown"), and it applies to every notice on the screen, so changing that rule is outside this slice.
Unbound capture fallback (gentle-ai.ts:2527): skipped. On main, From what's running now already used this same fallback when the session had no binding or pin. Startup re-materializes models.json into the agent definitions and subagents.json (applySavedModelConfig), so for a session without a profile both sources agree. The changed path you mention, a pin written after startup no longer being captured, is the intended fix: a session frozen without a profile does not launch with that pin.

@matraket Thanks. I inspected c84350c0 and the current source in extensions/gentle-ai.ts.
Authority: The fix addresses the finding. Unavailable authority prevents the frozen-profile fallback from receiving ◉. The screen shows the blocked-launch notice and refuses From what's running now before requesting a name. Use in this session remains available. The added tests cover these cases and recovery.
Notice budget: The shorter notice addresses the finding. The updated regression test checks the complete notice at 40 columns. noticeLines reports omitted notices with “N more problem(s) not shown.” No budget change is needed for this PR.
Unbound capture fallback: I withdraw this finding. Startup calls applySavedModelConfig, which materializes saved routing into the runtime stores. Excluding a pin written after startup is intentional for a session frozen without a profile. This path does not establish a regression introduced by this PR.
I inspected the source and test assertions. I did not run the tests.

Learning: Within repository "Gentleman-Programming/gentle-shell", only for files matching one of ["extensions/gentle-ai.ts"]: When reviewing session-profile display or capture changes in extensions/gentle-ai.ts, check unavailable session-profile authority separately from an available session with no profile. While authority is unavailable, the routing screen must not mark a startup-frozen profile as the session launch profile or select it as the opening profile on that basis. It must disclose that affected launches are blocked, refuse From what's running now without creating a profile, and keep Use in this session available as the recovery path.

Learning: In Gentleman-Programming/gentle-shell, session-profile bindings derive from profile records on the active branch. In lib/session-profile-authority.ts, an ownerless disk read that reports absent for a saved branch must clear any existing session binding and return { available: true } without a binding. Preserving the old binding would leak routing from another branch.
